After the workshop the most important idea becomes a concrete initiative. Each starts with a baseline and ends with a clear recommendation: scale, adapt or stop.

Flagship initiative

Decision Sprint

„Which response solves the real problem, and which one is just an expensive reaction to the visible symptom?“

A real, upcoming management decision, such as a key-account escalation, is rebuilt from original sources: CRM, complaints, quotes, orders, margins and delivery performance. We test the options on the table and systematically look for the one that was not visible in the initial framing.

Outcome: An AI-supported decision workflow tested against historical cases, a data and transfer map, and a clear go / adapt / stop recommendation.

The third option

Two options are on the table and both are crossed out. The sprint looks for the option nobody had written down and runs the numbers on it.

Example scenario – illustrative

“Our largest customer is escalating a late, mis-specified delivery and considering a re-tender. Sales wants a permanent discount; operations thinks we need more capacity.”

Both reactions make sense, and both can be economically wrong if the delay actually arises between customer requirement, technical clarification and internal approval, and the customer wants reliability rather than a lower price.

Four diagnostic questions

    Where does the delay really start?

    Before, during or after production?

    Is the requirement a one-off?

    Or does it appear with other customers, complaints and lost quotes too?

    Does the measure address the criticism?

    Does a discount solve the problem, or just cut margin permanently?

    Is there a reversible alternative?

    For example a standard variant with a shorter approval path, testable at small scale.

The AI does not decide. It connects structured and unstructured sources and exposes contradictions. Quantitative statements rest on traceable calculation or are labelled as estimates.

Pilot Rescue

„Your AI pilot works in the demo but never makes it into reliable operation?“

What we do
We examine the pilot against real artefacts, user tasks and failures, separate technical, process and organisational causes, and test the one or two most important levers in practice.
Outcome
An independent root-cause analysis, acceptance and exit criteria, and a scale, repair, rescope or stop recommendation, plus a 90-day plan if you continue.

„For which task do people still ask colleagues despite search and Copilot?“

What we do
One bounded knowledge process is mapped with its sources, permissions, content owners and current search effort, then tested as an AI workflow on real tasks and edge cases.
Outcome
A permission-aware workflow with source citations, a measured benefit and a decision on operation and scale-up.

Operations Improvement Loop

„Which operational problem keeps coming back despite repeated fixes?“

What we do
Exactly one recurring problem: a breakdown, an action backlog or a planning deviation. Baseline, cause, ownership and routine become visible; a bounded countermeasure is tested on real cases with a clear review cycle.
Outcome
A tested improvement loop with before/after measurement and named ownership that holds without extra management follow-up.

„How much administration does your company still need, measured rather than guessed?“

What we do
Activity logs, structured interviews and ERCO workshops across purchasing, sales, customer service or logistics. Each activity is assessed against what AI systems can reliably take over today.
Outcome
A savings figure that survives financial scrutiny and a roadmap the affected teams actually support.

What we do
Data traffic light, tool tiers, admin settings, AI literacy records under Art. 4 AI Act and works-council involvement: usable rules instead of a list of bans. Coordinated with your legal counsel.
Outcome
An AI policy ready for sign-off and an approved toolset that makes shadow AI unnecessary.
